Operating Model Design · AI-Operated Delivery

Your business runs on tribal knowledge. I fix that.

I'm Erlinda Vo, an Operations Architect. I design operating systems for humans, AI, and organizations. In 6 to 8 weeks I turn the way your business actually works into a documented, AI-operated system your team runs without heroics, and without you in every room.

The Real Problem

It's not an operations problem. It's an architecture problem.

The way work moves through your business lives in people's heads. So every handoff is a coin flip, every departure is a crisis, and growth makes it worse instead of better.

Big consulting firms fix this for enterprises at $150K and up. Nobody builds it for teams of 10 to 100, so owners settle for another hire, another meeting, another app that doesn't stick.

That gap is exactly where I work. I design the operating system for your business, then install it so it keeps running after I step back.

The Offer

The Operating Model Sprint

One fixed-scope engagement. Six deliverables. Your operation goes from tribal knowledge to a documented, running system.

  1. Current-State Map

I interview every role in the workflow, leadership to front line, and synthesize how work actually moves today, including the gaps nobody has written down.

  2. Documented Service Lifecycles

Your core workflows mapped step by step and validated live with the people who run them.

  3. The Constitution

A versioned standards file for brand, process, and quality that both your team and AI tools can read and enforce. Consistency becomes machine-checkable.

  4. Operating Playbook v1

Roles and ownership, handoff protocols, communication norms, metrics with targets, and a governance log so decisions stop evaporating.

  5. The AI Execution Layer

Single-source documentation that renders itself into polished deliverables, plus an AI onboarding kit so any agent or new hire gets productive on day one.

  6. A Weekly Cadence, Installed

A working alignment rhythm your team runs after I leave. The system is built to outlive the architect.

How It Works

Three phases. One running system.

Weeks 1 to 2

Diagnose

Stakeholder interviews across every role. Current-state synthesis and an improvement framework you'll recognize as true.

Weeks 3 to 6

Architect

Lifecycle walkthroughs with your subject-matter experts, one workflow at a time. Standards system and playbook built in parallel.

Weeks 7 to 8

Install

Governance cadence handed to your team, AI execution layer live, playbook signed off. You run it; I step back.

Your team's time cost: about one hour per person for interviews, plus a weekly one-hour walkthrough with your subject-matter experts. Delivery is remote-first with on-site sessions as needed.

Why This Is Different

Consultants leave a binder. I leave a running machine.

Traditional operations consulting ends with a PDF nobody opens twice. Every system I build ships with an AI execution engine attached, so the documentation stays alive and the standards enforce themselves.

Machine-Enforceable Standards

Your brand and process rules live in a versioned file that AI tools check automatically. Every artifact your business produces stays consistent by default.

Self-Rendering Documentation

One source of truth that renders itself into polished, branded deliverables. Update the source once and every document follows.

AI Agents, Onboarded

An onboarding kit that gets any AI agent productive on your system cold. Your operation gains a tireless execution layer, not another tool subscription.

Recent Engagement

A fragmented field operation, made architectural

I rebuilt the operating model for a 40-person land-surveying department at an Arizona civil-engineering firm: five documented service lifecycles validated with the crews who run them, a standards constitution, an operating playbook, and a weekly governance cadence the department now runs itself.

Along the way, the work surfaced and systematized $177K in outstanding invoices, replaced a drowning email process, and shipped v1.0 of a custom field application their crews piloted live.

One architect, AI-operated, at a fraction of big-firm cost.
  • 14stakeholder interviews across every role

  • v1.0custom field app shipped and piloted by crews

Investment

One number. No meters.

The Operating Model Sprint

$12,000 fixed fee

Half to begin, half at playbook sign-off. No hourly billing, no scope creep: the six deliverables are the contract.

Operating Retainer

After the sprint, I stay on the weekly cadence, keep the system current, and extend it as your operation changes. $2,500 per month, cancel anytime.

Custom Tooling

If the sprint reveals a workflow that needs software, such as field tools, trackers, or intake systems, I scope and build it as a separate fixed-fee project.

Fit Check

Is this for you?

Yes, if

  • Your team is 10 to 100 people.
  • Work moves through identifiable handoffs: services, field operations, project-based delivery.
  • At least one leader wants the business to run without heroics.
  • You're ready to have your people in the room, because I build the system with them, not around them.

No, if

  • You want a strategy deck to put on a shelf.
  • You're looking for a coach or a motivational program.
  • You want someone to blame instead of a system to run.
  • Your team can't give one hour a week to build the thing they'll live in.

Next Step

Let's look at how your business actually runs.

A 30-minute conversation, no pitch deck. Bring the workflow that hurts the most. You'll leave with at least one thing you can fix that week, whether or not we work together.
